A medium-sized company with automotive as its main sales market supplies its customers with high-quality products from various production sites. The company has grown organically through acquisitions and the founding of a subsidiary. As a result of this growth, the logistics processes and the relevant flows of goods have become out of focus.

In an initial exchange, non-binding potentials were first discussed and evaluated. The joint assessment then led to a new invitation to tender for freight services and a consolidation of freight routes by the experts from CRAB Analytics. Following the conceptual design, they also supported the introduction of the new process operationally until it was a success.

The result speaks for itself: in the first year alone, the cost savings exceeded the project costs by a factor of four.

As part of a complete review of a client's business processes, we found that the internal logistics and warehouse functions were misaligned. As a result, related business processes were not being supported effectively and efficiently. Production was most affected, as low availability of parts resulted in employee downtime and production schedules were not being met.

In order to better understand the challenges, a process mapping of the existing systems was created and the optimal process was derived from this. The main focus was on the clear assignment of responsibilities and the optimal flow of goods. Furthermore, the focus was placed on the timely and correct fulfillment of internal requirements.

During the conceptual work, all resources were realigned, rescheduled and allocated on the basis of the optimum process. New storage locations were set up directly at the sources of demand, which reduced delivery times to an absolute minimum. At the same time, work processes were revised and re-timed so that the needs of internal customers could be met more efficiently. Finally, lean approaches were used to check the relevance of slow-moving items and, where possible, disposed of or reintroduced into the goods cycle.
